The short answer
The cheapest option owns the least
A marketing manager at the US median earns $166,790. With benefits at 30% of pay, that is about $216,800 a year for one person, before a recruiter's fee. An agency costs far less, because it does far less: one channel, judged by its own report.
The real question is who owns the revenue number. If nobody senior does, the in-house hire becomes busy and the agency becomes a vendor. A fractional CMO is the third option: one owner above both.
Side by side
In-house team, agency or fractional CMO
| Question | In-house | Agency | Fractional CMO |
|---|---|---|---|
| Yearly cost | About $216,800 for one marketing manager at median pay plus benefits. About $102,400 for a specialist. Recruiting comes on top. | Usually under $12,000 for one channel. 64% of SEO agencies charge under $1,000 a month. | $36,000 to $300,000, by scope. The top of the range includes the team that does the work. |
| Who owns the revenue number | Only a senior hire. A manager usually owns activity: posts, campaigns, events. | Nobody. The agency is paid to run its channel well. | The fractional CMO, if the mandate says so in writing. |
| Time to start | About three months to hire and three more to ramp. | A few weeks. | A few weeks. |
| Where it breaks | One person is asked to be strategist, writer, analyst and CRM admin. | Leads go up, sales stays flat, and nobody connects the two. | Nobody inside has time to act on the decisions. |
| Best when | The work is steady, in one or two channels, with a leader above it. | One channel needs specialist skill you will not hire for. | Growth crosses teams, vendors and the CRM, and nobody owns the whole path. |
The full arithmetic for a senior hire, with your own salary and fees, is on what a fractional CMO costs.
How to choose
Which one fits your business this year
| Hire in-house when | you already have a marketing leader and need more hands on steady work. The leader sets the number. The hire does the work. |
|---|---|
| Hire an agency when | one channel needs a specialist, such as paid search or SEO, and someone inside will judge it by signed revenue, not by its own report. |
| Hire a fractional CMO when | marketing reports more leads, sales reports a weak quarter, and nobody can show where the money went between the two. |

The third option
One owner for the number. A team that does the work.
